PROJECT OVERVIEW
NES Fircroft provided turnaround services for the client’s refinery, including planning, scheduling, and coordination.
This large-scale project required the management of both planned maintenance and discovery work. The project involved multiple teams, including planning personnel, logistics personnel, shutdown coordinators, carpenters, and electrical and instrumentation specialists. The focus was on the efficient shutdown, maintenance, and recommissioning of high-pressure equipment across 35,000 man-hours over a 60-day period.
Scope of Work
Personnel Deployment:
- Number of Coordinators: 18 experienced shutdown contractors
- Roles Involved: scoping, planning, estimating, logistics, instrumentation, and electrical specialists as well as carpenter labor.
Turnaround Scope
Planning & Scheduling
- Comprehensive scoping and planning using SAP and Primavera P6 for coordination and scheduling of tasks
- Development of work packages containing drawings, materials, and execution hours for contractors using spread sheets
- Estimation and creation of schedules for both planned and discovery work
Electrical & Instrumentation Scope
- Identification of scope for control valves, power systems, and instrument systems
- Management of direct power connections for temporary buildings to avoid generator use
- Integration of electrical and instrumentation tasks into the mechanical plan
Mechanical & Maintenance Work
- Coordination of high-pressure equipment maintenance, vessel inspections, upgrades and replacements
- Supervision of discovery work such as repairs identified during shutdown, including taking photos, creating scope, and preparing estimates for approval
Logistics & Facility Setup
- Setup of temporary facilities, including delivery of buildings, generators, and materials
- Coordination of a carpenter group responsible for leveling grounds and constructing desks etc., and other structures for temporary buildings
DELIVERABLES
- Daily & Shift Reports: Detailing progress, issues, and resolutions during the turnaround process
- Final Inspection Reports: Summarizing the inspection findings and acceptance of work completed
- Punch Lists: Identification of incomplete or non-conforming work, with follow-up documentation on closeouts
